How Ochsner Health Built a Governance Model for Sustainable, System-Wide AI Adoption

As the volume of AI solutions grows, so does the burden on health systems to manage them responsibly. For Ashley Weber, Vice President of IS Ancillary Services at Ochsner Health, the solution isn’t to slow down innovation — it’s to evolve how it’s governed.

“We tier the risks of different types of AI… That was critical for us to be successful and to manage the number of AI solutions coming out.”

In this clip from a recent webinar, Weber outlines a pragmatic governance structure designed not just to evaluate AI but to scale it. Ochsner has created a three-pronged approach:

  • A Governance Committee to assess risk and ensure alignment
  • A Center of Excellence to define strategy and standards
  • An Implementation Tier (where Weber sits) to ensure operational readiness

Together, these layers form an adaptive framework that balances innovation with accountability — one that many organizations may struggle to replicate.

“Not all organizations have the capacity to manage that much governance… It’s a really difficult feat with all the different AI solutions coming at you on a regular basis.”

One reason Ochsner’s approach works? It didn’t start from scratch. As another panelist noted, AI oversight was embedded into existing IT governance processes from the beginning. That allowed for faster decision-making and earlier alignment — without creating unnecessary bureaucracy.

“It wasn’t about creating something new — it was about leveraging existing structures.”

Now, Ochsner’s AI governance has matured into its own entity with shared leadership across IS, legal, compliance and data teams. That interconnected structure reflects a deeper truth: AI touches everything, and governance must evolve to match its reach.
